Roof Leaks: Causes, Repairs & Costs

Roof leaks in Malaysia most often start at perished screws and washers on metal roofs, shifted or cracked tiles, loose flashing, and failed waterproofing on concrete. Most repair jobs cost RM200–RM3,000, and concrete waterproof coating runs about RM8–RM20 per square foot in labour. This guide shows how to find the real cause first — before you spend.

Why does the roof only leak in heavy rain?

Light rain falls vertically and drains along the paths the roof was designed for. Heavy seasonal rain arrives with wind — water is driven against gravity into tile gaps, pushed back up the lap joints of metal sheets, and splashed past the edge of flashing. That is why a roof that looks fine all year can drip badly in a single stormy afternoon. This kind of leak does not mean the roof is "badly damaged" — it means there are one or two weak points that only enough wind and water volume will find.

The second thing to understand: the point where water drips onto the ceiling is almost never the point where it entered the roof. Water enters in one place, runs along a truss or the underside of a metal sheet, and falls at the lowest point — sometimes two or three metres from the source. Patching according to the ceiling stain is the number one reason patches fail.

First step: identify your roof type

Causes and repairs differ completely by roof type. Malaysian homes usually have one of five:

Causes by roof type

Tiled roofs: the five most common causes

  1. Shifted or cracked tiles. Strong wind, cats and monkeys, or someone walking on the roof move tiles a few centimetres — enough for rain to blow in. Hairline-cracked tiles absorb water and seep slowly.
  2. Loose or rusted flashing. The metal sheeting where the roof meets a wall, column or chimney. The mortar or sealant holding it dries and shrinks after years of heat.
  3. Blocked or rusted valleys. The V-channel where two roof planes meet carries the highest volume of water. Dry leaves and rust here mean water overflows under the tiles.
  4. Torn underlay (sarking). The layer beneath the tiles is the second line of defence. Once torn or perished, wind-driven rain that should have been drained away falls straight onto the ceiling.
  5. Cracked ridge. The top row of tiles is bedded in mortar; cracked mortar lets water in along the highest line of the roof.

Metal deck roofs: the number one cause is the screws

  1. Perished screws and washers — cause #1. The rubber washer under each screw head is exposed to sun every day; after 10–15 years it hardens, cracks and falls away. Every screw becomes a small hole, and a typical metal roof has hundreds of them.
  2. Rust at cut edges and around screw holes. The protective coating ends where the sheet was cut; rust starts there and spreads inward.
  3. Loose lap joints. The overlap between two sheets depends on tight screws. Loose screws or bowed sheets leave a gap that draws water in by capillary action, especially on shallow pitches.
  4. New penetrations. Aerials, air-conditioning and solar panels add new screw holes that are often not sealed properly.
  5. Pitch too shallow. Metal below roughly 10 degrees drains slowly; heavy rain outruns the drainage rate and water backs up at every overlap.

Flat concrete roofs: the problem is nearly always the layer, not the concrete

  1. Hairline cracks. Concrete expands and contracts daily in Malaysian weather; long fine cracks form and slowly draw water into the slab.
  2. Ponding water. A surface without enough fall holds shallow pools after rain. Water sitting for two or three days finds a way in through any fine crack.
  3. Failed membrane or old coating. A waterproofing layer has a service life; after 5–10 years it blisters, peels or turns brittle — and the slab underneath starts absorbing.
  4. Blocked drainage. A blocked scupper or downpipe raises the water level past the top edge of the waterproofing at the parapet.
  5. Parapet and upstand junctions. The floor-to-parapet junction is a structural movement point — rigid coatings crack here first.

Asbestos and awnings: the two that get forgotten

Asbestos / fibre cement (older houses, stores): sheets grow brittle with age and crack underfoot. Fixing nails rust and their holes enlarge. Safety warning: never walk on an asbestos roof — it can break under a person's weight, and asbestos dust is a health hazard; replacing asbestos sheets is work for a contractor. Waterproof coating can be applied over intact asbestos to extend its life without replacing it.

Porch awnings: the leak is almost always at the junction between the awning and the house wall — old sealant dries, shrinks and lifts away. Second most common: over-tightened polycarbonate screws cracking the sheet.

Not every "roof leak" comes from the roof

Before going up on the roof, confirm that it really is the roof. Three other causes are regularly mistaken for roof leaks — and roof patching will not fix any of them:

How to diagnose the real cause (before spending)

Fifteen minutes of diagnosis saves hundreds of ringgit in patching the wrong place:

  1. Go into the roof space while it is raining with a torch. Look for glints of water or wet runs on the trusses and the underside of the roof.
  2. Trace upwards, not downwards. Follow the wet streak to the highest wet point — that is the source area. Mark it with chalk or tape.
  3. Match it to the outside surface. The point marked from inside should correspond to a cracked tile, a line of screws, a lap joint or flashing outside.
  4. No rain? Use a hose test. One person in the roof space, one above with a hose. Wet the roof section by section from bottom to top, 10–15 minutes per zone, until dripping appears — the last zone wetted is the cause.
  5. For flat concrete: watch the ponding pattern after the rain stops. The areas that dry last show where water sits longest.

Safety first

Never go up while it is raining or while the roof is still wet — wet metal is extremely slippery. Never step on an asbestos roof at all. Use a tied-off ladder, and if the roof is high or steep, let a contractor go up instead. No patch is worth a fall.

Recoating concrete: why "fibre-reinforced" matters

An ordinary waterproof coating is a layer of elastic paint. A fibre-reinforced coating such as Fiber King 500 carries micro-fibres within the coating itself — working like reinforcement in concrete, helping the layer bridge the fine cracks that keep moving every day instead of tearing with them. On Malaysian concrete roofs that are hot by morning and rained on by afternoon, that ability to bridge movement is the difference between a coating that lasts and one that cracks again next year. Step by step: the three most common DIY repairs

1. Replacing metal roof screws and washers

  1. Buy roofing screws with bonded EPDM washers — take an old screw to the hardware shop to match the size and thread pitch.
  2. Work on a dry morning while the roof is cool. Step on the screw lines — that is where the battens sit underneath; stepping mid-sheet can dent it.
  3. Remove and replace screws one at a time — do not remove a whole row at once or the sheet can shift.
  4. Tighten only until the washer compresses slightly. Too tight squeezes the washer out and tears it; too loose lets water follow the thread.
  5. Where a hole is already loose or badly rusted: go up one screw size, or move slightly and seal the old hole.

2. Targeted sealant on lap joints, small cracks and around penetrations

  1. The key to success is surface preparation, not the brand of sealant: remove loose rust with a wire brush, remove dust, and make sure the surface is completely dry. Sealant over dust or damp will lift within months.
  2. Apply a waterproof adhesive such as A-Class 308 along the joint or crack, extending 2–3 cm either side.
  3. On loose lap joints, tighten or add screws first until the sheets sit together — sealant is not a substitute for mechanical fixing.
  4. Let it cure fully per the product instructions before testing with water.

3. Recoating a concrete roof with a fibre system

  1. Clean: scrub and rinse the surface; remove peeling old coating, mould and chalk. Repair cracks wider than 2mm with cement filler first; hairline cracks will be bridged by the fibre coating.
  2. Dry: wait for the surface to dry completely — at least two or three dry days for a saturated slab.
  3. Primer: the first coat of Fiber King 500 thinned 10% with water at 0.4 kg/m² — it penetrates and binds the surface.
  4. Two full coats: 0.75 kg/m² each, applied in crossing directions (the second at right angles to the first), allowing drying between coats.

Choosing a roofing contractor: the questions to ask

Roofing is a hard market to judge — you cannot see the work from the ground, and failures only show up in the next heavy rain. These questions separate the serious contractors:

  1. "What is causing my leak, and how did you establish that?" A good contractor explains the diagnosis (goes up, inspects, shows photos) before quoting. One who quotes over the phone without seeing the roof is guessing.
  2. "Can I have a written quotation that separates materials and labour?" A single lump-sum "all-in" price makes comparison difficult and hides cheap materials.
  3. "What warranty is there on the work, and is it in writing?" A written 6–12 month workmanship warranty is reasonable for repair work; a verbal promise is worth nothing in next year's rain.
  4. "Will you provide before-and-after photos?" For work you will not climb up to inspect yourself, photos are the evidence it was actually done — contractors used to providing them offer without being asked.
  5. "What materials will you use, and which brand?" You are entitled to know — and can check the price of those materials at a hardware shop yourself to judge the quotation.

Checklist before paying the balance

After the leak is fixed: ceiling damage

Fixing the cause on the roof does not restore the ceiling — and a damaged ceiling carries two risks: mould, and (for plaster ceilings) collapse of a panel that has absorbed water. In brief:

Replacing a localised plaster ceiling panel is usually a small job within the contractor's minimum call-out range (~RM500 including a few panels); timber or ornate plaster ceilings cost more depending on complexity.

Condominiums and strata: leaks from the floor above

Do not hack first — check responsibility

In strata buildings (condominiums, apartments, townhouses), a wet ceiling usually originates from the bathroom floor of the unit above, or from shared pipework in the inter-floor space. Under Malaysian strata management law, inter-floor leaks have their own procedure — report it to the management body (JMB/MC) in writing first, and let them establish the cause and who bears the cost before any work is done. Hacking into a neighbour's floor yourself not only risks carrying the cost, it can complicate the claim.

If the cause is the upstairs bathroom floor and repair is agreed, a no-hack solution such as NO HACK 221 (a transparent coating over the existing tiles) is usually far cheaper and faster than breaking up the floor — no demolition, no new tiles, and the bathroom is usable again within days.

Maintenance schedule: prevent leaks before they start

Why does my roof still leak after it was patched?

The usual reason: the patch went where the water drips, not where it enters. Water can run several metres along a truss before it falls onto the ceiling. Trace the real entry point from inside the roof space while it is raining, then repair there — not at the yellow stain on the ceiling.

How long does a DIY sealant patch last?

A sealant patch on screws, a lap joint or a fine crack is a targeted repair — if the cause was diagnosed correctly it can last years. But sealant applied over rust, dust or a damp surface will lift early. Clean and dry the surface first, and if the damage covers a wide area, recoating the whole surface is worth more than scattered patches.

Does Malaysia's heat-then-rain cycle damage roofs?

Yes. The daily heat-and-rain cycle expands and contracts a roof every day. On metal roofs that cycle loosens screws and cracks the rubber washers; on concrete it opens fine cracks a little at a time. That is why a roof with no problems for ten years can start leaking suddenly — its components reach the end of their life at roughly the same time.

When should the whole roof be replaced rather than repaired?

When the damage is no longer localised: rust spread across most of the metal sheets, underlay rotted throughout, or weakened timber trusses. As a rule of thumb, once repeated repair costs approach 30–40% of the cost of full replacement, replacing outright is cheaper over time. Full replacement estimates are in the cost table above.

Can waterproof coating be applied during the rainy season?

Yes, provided the surface is dry during application and for several hours afterwards. The safest practice in Malaysia is to finish coating work before the northeast monsoon starts (November to March). Apply in the morning after two or three dry days, and avoid late-afternoon application — that is when rain most often arrives.

Upstairs bathroom is leaking — do the tiles have to be hacked?

Not necessarily. Bathroom leaks usually travel through tile joints and floor gaps, and can be treated from the surface with a transparent coating such as A-Class NO HACK 221 without breaking tiles. Hacking is only needed when a pipe inside the floor has failed — that is plumbing work, not waterproofing work.

How long does a waterproof coating last?

An elastic coating applied as a full system over properly prepared surfaces normally performs for years; actual life depends on surface preparation, applied thickness and whether water ponds on it. Good practice: inspect the coating at the end of each dry season, and plan to recoat once the surface starts to chalk or blister — before it leaks, not after.

Can waterproof coating go straight over rusted metal?

No. Untreated rust keeps spreading underneath the coating and pushes it off. Remove loose rust with a wire brush, treat with a rust converter or anti-rust primer, then coat. Sheets already perforated by rust need replacing — a coating is not a substitute for metal that has rotted through.

The ceiling is mouldy but I have never seen a drip — why?

Mould without dripping usually indicates condensation rather than a leak: humid air trapped in a poorly ventilated roof space condenses on cool surfaces overnight. The fix is ventilation (gable louvres, turbine ventilators), not patching. Roof patching will change nothing in this case.
